Build vs. Buy: What Should a Hardware Startup Actually Own?
One of the hardest decisions for an early-stage hardware company isn’t technical.
It’s deciding what not to build yourself.
Startups have limited:
- money
- engineering capacity
- time
- hiring bandwidth
- management attention
So every decision to build something internally comes with an opportunity cost.
The simple rule
Our rule of thumb:
Build what creates your competitive advantage. Buy or outsource what is already a solved problem.
But applying that rule isn’t always obvious.
Build in-house when…
The capability is central to your product differentiation.
For example:
- proprietary algorithms
- unique sensor processing
- core firmware
- proprietary mechanical architecture
- specialised control systems
- technology that creates defensibility
If losing that capability means losing the product advantage, it deserves serious consideration for internal ownership.
Buy when…
Someone else has already solved the problem well.
Examples might include:
- standard communication modules
- commodity components
- cloud infrastructure
- common development tools
- established manufacturing processes
- standard testing infrastructure
You don’t get extra points for rebuilding something that already works.
Outsource when…
The work is important but doesn’t need to become a permanent internal capability.
This can be particularly useful when:
- you need specialist expertise temporarily
- your internal team is small
- the project requires a skill you don’t currently have
- you need to accelerate development
- your volume doesn’t justify permanent infrastructure
The question founders should ask
Instead of asking:
“Can we build this ourselves?”
Ask:
“Should we own this capability?”
Those are completely different questions.
A practical decision matrix
| Question | If YES | If NO |
|---|---|---|
| Is it core to differentiation? | Build | Buy/outsource |
| Is it technically unique? | Consider building | Buy |
| Is it a solved problem? | Buy | Build/partner |
| Will we need it repeatedly? | Consider in-house | Outsource |
| Do we have the expertise? | Build faster | Partner |
| Is speed critical? | Buy/partner | Build if strategic |
The hidden cost of building everything
Engineering headcount isn’t the only cost.
You also pay in:
- management time
- hiring
- infrastructure
- tooling
- maintenance
- documentation
- technical debt
Sometimes the cheapest-looking decision is actually the slowest.
A strong engineering organisation isn’t the one that builds everything.
It’s the one that knows what deserves to be built.
Not sure what your startup should own versus outsource? Start with the product’s true technical differentiators.
